Playground Thinking Building

If you led your organization through digital transformation, you know how deep that change went. This one will be deeper, and faster.

Digital transformation reshaped every industry in fifteen years. AI is compressing that arc into three to five, and the window to build real capability is even shorter. Unlike software you could buy off the shelf, AI advantage comes from how your organization learns to work differently: which decisions to automate, which to augment, how to embed intelligence into processes without losing what makes you distinctive. We help you figure that out. We started with ourselves, transforming Cosmico's operations before advising anyone else. What we offer isn't a methodology borrowed from a whitepaper. It's a playbook we wrote by running it.

Three moves.

Not all AI work is equal. We sequence it to build momentum: quick wins first, then capability, then reinvention.

01.

Automate. Eliminate the work nobody should be doing. Status updates, formatting, coordination: let AI handle the predictable so humans focus on what matters.

KPI Hours saved · Cost per task · Time to completion
02.

Augment. Scale what makes you different. Your methodologies, your frameworks, your standards: AI executes them faster without diluting quality.

KPI Throughput · Output per person · Quality consistency
03.

Imagine. Design what wasn't possible before. When production costs collapse, new services emerge. Those who design them first define the market.

KPI New revenue streams · Market expansion · Service margin

Four dimensions.

AI pilots fail because they ignore the organization around them. We've learned that sustainable change requires moving on four fronts, in sequence. Skip one and the others don't stick.

Leadership.
Vision and urgency from the top.

Talent & Culture.
People ready to experiment.

Tools.
The right stack for the job.

Governance.
Guardrails that enable, not block.

Learn by building AI-native.

Most organizations try to learn AI by adding it to existing workflows. We offer a different path: build a brand, product, or service designed AI-native from day one. You learn the principles by applying them to a real project, and you leave with something that works.

Brand.

Design a brand that personalizes at scale. Every person gets content that feels written for them, because it is. You'll learn how to maintain consistency while adapting to context.

How we transformed ourselves.

Before advising clients on AI transformation, we transformed ourselves. Cosmico became our laboratory: a 50-person organization where we tested every approach, measured every result, and documented every lesson before recommending anything to clients.

Claude as organizational OS

After evaluating every major LLM, we selected Claude as the intelligence layer for the entire organization. The decision was strategic: we needed a model capable of handling nuanced business context, maintaining consistency across functions, and scaling with organizational growth.

Workflow context injection

Raw LLM access produces generic outputs. We built workflows that inject organizational context (processes, standards, historical decisions) into every interaction, creating an AI that understands how Cosmico operates, what we value, and how we communicate.

Talent matching interface

Our first major capability: talent matching. Previously 48-72 hours of manual work. Now 4-8 hours, analyzing 10x more profiles with higher quality. The system understands role requirements, evaluates cultural fit, and surfaces candidates that human recruiters would have missed.

Function augmentation dashboard

We worked through every function: Sales (proposal generation, competitive intelligence), Marketing (content production, campaign analysis), Finance (forecasting, expense analysis), Operations (process automation, vendor management), Community (member engagement, event coordination). Each team found unique applications. Each developed new workflows.

Custom micro-SaaS interface

For complex use cases, chat interfaces are not enough. We built custom micro-SaaS tools: dedicated interfaces for specific workflows, designed for the people who use them daily. Purpose-built applications that embed intelligence where it creates the most value.

We tracked everything. Time saved converts directly to capacity, reinvested in strategic thinking, client relationships, and new initiatives. The financial impact is real and measurable.

85% Time saved on matching 48-72h → 4-8h per shortlist
10x More profiles analyzed Same team, deeper coverage
€240K Annual efficiency gain Reinvested in strategic work
6 Months to full adoption Not years. Months.

Where we work.

Every organization is different, but patterns emerge. Here's how we think about the challenge depending on who you are and what function you're transforming.

By organization type

Creative agencies

Your pricing model is breaking. Clients see AI generating images in seconds and start questioning every line item on your invoices. You're bidding against freelancers who have access to the same tools you do, and your senior talent spends more time reviewing junior work than directing strategy. The agencies that survive this shift will be the ones who own their production economics.

Automate execution so that decks, resizing, first drafts and versioning no longer consume your margins. Augment creative direction so your best thinking can be applied at production scale without creating senior bottlenecks. Imagine methodology as product, where your frameworks become tools clients license, retainers replace projects, and margins no longer depend on hours sold.

Startups & scaleups

Your Series A competitors just hired 20 people while you have 6. They will outproduce you in content, outreach, and support volume, not because they're smarter but because they have more hands. Your edge has always been speed and focus, but you're losing both to operational drag. The window to build AI-native infrastructure is now, before you inherit the legacy systems that will slow you down later.

Automate customer touchpoints like support, onboarding, and qualification so your team can focus on what actually requires human judgment. Augment founder leverage by getting research, competitive intel, and content at 10x output without 10x cost. Imagine products with intelligence built in, offering personalization, prediction, and adaptation that your better-funded competitors can't retrofit into their existing architecture.

SMBs

You're running on spreadsheets, email, and institutional memory held by three people who can't take vacation at the same time. Enterprise tools cost more than they save and are designed for organizations ten times your size. Every process improvement seems to require an external consultant, and your owner and senior staff spend half their time on operational work that shouldn't need them.

Automate the back office so that orders, invoices, inquiries, and scheduling happen without consuming your best people's time. Augment decision-making with visibility into what's working, what's not, and where money is leaking. Imagine competing with larger players by offering services they can provide but you couldn't, and reaching segments they serve but were previously uneconomic for you.

Enterprise

You're optimized for the current model, which is exactly the problem. The processes that made you successful are now making you slow, and smaller competitors without your revenue to protect are moving faster and taking risks you can't justify to the board. This is the innovator's dilemma: the same discipline that built the business is preventing you from disrupting it. The question is how to move without waiting for permission from an organization designed to say no.

Automate the current model to free up resources and attention without destabilizing what already works. Augment decision speed by reducing the analysis lag that makes you slow while others move. Imagine protected spaces with small teams, separate economics, and permission to build what the core business can't yet justify but will need tomorrow.

By function

Marketing

Your team produces content against an infinite calendar, monitors competitors quarterly at best, and watches customer signals scatter across tools that nobody has time to synthesize. You're playing a volume game and losing it. The real gap isn't production capacity; it's knowing what to produce, for whom, and why it will work before you commit the budget.

Automate distribution so that scheduling, formatting, and reporting no longer consume creative time. Augment insight with competitor moves tracked daily, customer signals synthesized across channels, and patterns in what works surfaced before you commit budget. Imagine marketing as an intelligence function where decisions are driven by continuous signal rather than periodic guesswork and gut feeling.

Sales

Your CRM is maybe 40% accurate on a good day. Reps wing calls because proper preparation takes too long, and proposals are Frankenstein documents stitched together from old decks. Your best performer's method lives entirely in their head, win/loss analysis is a mystery nobody has time to solve, and you're scaling headcount when you should be scaling capability.

Automate admin so that data entry, scheduling, and qualification no longer eat into selling time. Augment preparation so that every rep enters every call with the context, positioning, and proof points your best rep would use. Imagine predictive sales where you can see which deals will close, which are at risk, and which segments become viable once cost of sale drops.

Operations

Your operations team handles vendor emails, contract clauses, compliance forms, and weekly reports that nobody reads but everyone expects. Your best people spend 60% of their time on work that follows predictable patterns, and when they're out sick or on vacation, things break because the knowledge lives in their heads rather than in systems.

Automate the predictable work like communications, documentation, and reconciliation that follows patterns and doesn't require judgment. Augment judgment by having exceptions surfaced, contracts flagged, and anomalies caught before they become expensive problems. Imagine operations as a moat with self-improving processes and service levels that competitors simply cannot match.

People / HR

You're screening CVs manually, answering the same policy questions every week, and filing exit interviews that no one will ever read again. Attrition is a surprise every time it happens, engagement surveys generate reports that change nothing, and HR remains trapped in administration while culture, retention, and development happen somewhere else without you.

Automate transactions like inquiries, scheduling, and paperwork that consume your team but don't require human judgment. Augment pattern recognition to see who's at risk of leaving, who's ready to grow, and where culture is strong or fragile. Imagine people ops as strategic, where retention is predicted before people decide to leave, mobility is matched automatically to openings, and problems become visible before they surface as resignations.

Finance

Month-end close takes a week, reconciliation is still manual, and your forecasts live in a spreadsheet that only one person truly understands. Leadership asks what the numbers mean while your team can only tell them what the numbers are. The gap between data and decision is analysis time, and you don't have any.

Automate the mechanics of matching, categorization, and consolidation that consume your team during close. Augment interpretation with anomalies flagged automatically, variances explained in context, and forecasts updated with real signals instead of lagging indicators. Imagine finance as a strategic partner with continuous close, predictive visibility into cash and revenue, and scenario modeling in hours instead of weeks.

IT / Engineering

Your engineers cost €600 per day, and they spend 30% of that time on tickets, documentation, and explaining the codebase to new hires. The code review backlog keeps growing, onboarding takes months before anyone is truly productive, and constant context switching destroys the focus that engineering work requires. You're subsidizing organizational friction with your most expensive resource.

Automate friction by handling triage, documentation updates, and environment setup without consuming engineering time. Augment capability so that codebase questions get answered instantly, reviews move faster, and onboarding compresses from months to weeks. Imagine engineering as true leverage, where development velocity compounds as AI learns your patterns and new products become viable because build cost dropped by half.

The shift.

Most AI initiatives fail because they bolt intelligence onto broken processes. We start from a different question: what would you build if you were starting today?

From
  • Adding AI to existing workflows
  • Efficiency gains in isolated tasks
  • Technology-first initiatives
  • Vendor-dependent solutions
  • Incremental improvements
To
  • Redesigning how value is created
  • Transformation across operations
  • Business model-first thinking
  • Internal capability building
  • Competitive reinvention
